The challenge

A manufacturing group ran sourcing events through email and spreadsheets, and held contracts in shared folders that few people could search. Spend visibility depended on manual reports compiled at the end of each period, by which point the decisions they could have informed had already been taken.

The approach

Procurement resisted the temptation to buy a complete suite at once. It began by consolidating spend data into a single classified view, because every later tool would depend on it. With that in place, the team introduced electronic sourcing for competitive events and a searchable contract repository with renewal alerts.

Each stage was piloted with a willing category team before wider rollout, and process changes were agreed before configuration started, so that the technology reflected how the function intended to work rather than reproducing old habits in a new system.

What changed

Category managers could see spend and contract positions when planning a sourcing event instead of reconstructing them. Renewals stopped rolling over by default, sourcing events became easier to run and to audit, and stakeholders gained a clearer picture of what procurement was doing on their behalf.

Lessons for practitioners

Clean, classified data is the foundation that decides whether later digital tools succeed. Sequencing the rollout and fixing the process first is slower on paper, but it avoids automating the problems the programme was meant to solve.
